Your Black Friday and Christmas agency for Europe
Axelwin prepares and runs peak season for DTC brands selling into Germany and the EU. One team for the whole golden quarter: the offer architecture, the EU pricing compliance, the war room on the night, and the returns wave in January.
A Black Friday planned every year since 2015, and in the German market since 2020, from the marketplace side and the brand side.
Cyber Monday
Christmas
Axelwin is a Hamburg-based international ecommerce agency that prepares and manages peak season trading for DTC brands selling into Germany and the EU, covering Black Friday, Cyber Monday and the Christmas discount period. Services include peak readiness audits, promotion and margin planning, EU price reduction compliance, marketplace and own-store coordination, live trading management during the event, and post-peak analysis. Its founder has planned a Black Friday campaign every year since 2015, and in the German market since 2020, from both the marketplace platform side and the DTC brand side. Every engagement includes in-house counsel registered in Germany and New York.
Peak season in Europe is eleven weeks, not one weekend
Most support stops at Black Friday. In Europe the quarter that decides your year runs from the reference price freeze in late October to the returns wave in January, and each phase has its own rules, its own risk and its own margin story.
| Late October | Reference prices freeze thirty days before Black Friday. Everything you advertise in November is measured from here. |
| Black Week | The market is already trading by the Monday. Offer architecture, budget pacing, marketplace deal windows. |
| Black Friday | The war room. Hourly monitoring on payment authorisation, stock, site speed and pacing. |
| Cyber Monday | The heaviest customer service day of the year, and the last chance to move remaining stock at depth. |
| Christmas period | Delivery cut-offs per market, gifting returns windows, and a discount period with its own promotion rules. |
| January | The returns wave, contribution margin after returns, and the cohort analysis that sets next year's plan. |
The rules are enforced, and a third of traders get them wrong
The European Commission and the Consumer Protection Cooperation Network screened 314 online traders across 25 European countries during Black Friday and Cyber Monday. In results published in March 2026, 30 percent were displaying price reductions incorrectly, 34 percent showed misleading price comparisons and 18 percent used pressure tactics such as countdown timers and false scarcity. National consumer authorities can act on the findings.
Three ways to work with us this peak
Pick the one that matches where you are in the calendar. All three can include your marketplace channels alongside your own store.
Peak readiness sprint
We work our 96-point checklist against your live setup: store, checkout, payment and carrier contracts, feeds, pricing history and compliance. You get a prioritised fix list with owners and dates, and an honest read on what is achievable in the time left. Best run four to six weeks before the reference price freeze.
Promotion and margin plan
The offer designed product by product rather than as one sitewide number: Hold, Promote and Clear tiering, a margin floor that holds after marketplace commission, phasing that respects the thirty day rule, and the listing management plan to get every price live and reverted on time.
Peak trading management
We run the period with you. Budget pacing, the war room on the night, hourly monitoring, incident handling, Christmas cut-off communication, then the December post-mortem and the January returns read that sets next year up.
Both sides of the table
Platform-side and brand-side Black Friday experience, so the plan accounts for how marketplaces behave in November, not only how your own store does.
Legal built in
In-house counsel registered in Germany and New York, actively reviewing the rules for Black Friday, Cyber Monday and the Christmas discount period. Pricing and promotion questions get answered inside the project.
Germany first, EU wide
Hamburg based. We know the payment mix, the return behaviour, the carrier reality and the enforcement climate because we trade in them.
One team, strategy and delivery
The people who set the offer architecture are the same ones watching authorisation rates at 9pm CET on Black Friday.
Brands with a European peak worth protecting
US, UK and international DTC brands selling into Germany and the wider EU, on Shopify, through marketplaces, or both. Typically doing enough volume in November that a compliance problem or a margin error costs real money.
- Running a first European peak and unsure what is different
- Traded last November and lost the gain to returns in January
- Selling on Amazon, Zalando or OTTO alongside a Shopify store
- Carrying a discount plan nobody has checked against EU pricing rules

Peak season is the one project you cannot redo
Most agency work can be corrected the following month. Peak cannot. The offer goes live once, the reference prices are already fixed, and the difference between a good November and an expensive one is decided by work done in August and September.

Frequently asked questions
What does a Black Friday agency actually do?
For a European peak, three things. It gets you ready: auditing the store, checkout, payments, carriers, feeds and pricing compliance far enough ahead that the fixes are still possible. It designs the offer: which products get discounted, how deep, in which phase, and what that does to contribution margin after marketplace fees and returns. Then it runs the trading period: budget pacing, monitoring, incident handling and the post-mortem. Axelwin does all three, and includes the Christmas discount period rather than stopping at Cyber Monday.
When is it too late to get help for this year?
The useful window closes around early October. The reference price freeze lands thirty days before Black Friday, and carrier capacity, payment provider limits and compliance registrations all have lead times longer than a single sprint. After early October we can still help with offer design and trading management, but the readiness fixes with long lead times will not land in time. Start the conversation in August or September.
Do you cover Christmas as well as Black Friday and Cyber Monday?
Yes, and we think splitting them is a mistake. The Christmas discount period carries the same EU price reduction rules, plus delivery cut-off communication per market and gifting returns windows that extend your liability into January. The reference prices you set in October affect what you can advertise in December. We treat the whole quarter as one engagement.
Can you work alongside our existing agency or in-house team?
Yes. On many peaks we are the European layer next to a team that already runs the home market well: we handle the EU-specific compliance, payments, marketplace coordination and local trading decisions while your existing setup continues. We are equally happy running the whole thing.
Do you handle marketplaces as well as our own store?
Yes, and they need different depths. Marketplace commission is charged on the discounted price, so the same offer is materially more expensive there than on your own store, and a marketplace listing that undercuts your store trains your best customers to buy where you pay commission. Coordinating the two is a large part of what we do.
What makes Axelwin different for peak season specifically?
Two things that are hard to copy. Our founder has planned a Black Friday campaign every year since 2015 and in the German market since 2020, from the marketplace platform side and the DTC brand side, so the plan accounts for how both behave. And every engagement includes in-house counsel registered in Germany and New York, currently reviewing the rules for Black Friday, Cyber Monday and the Christmas discount period, so pricing questions get answered inside the project instead of being outsourced when they turn urgent.
