Entering the German market, or already selling here?

The questions behind the Germany decision.

Is Germany actually the right next market for us?

Will the model that's working elsewhere work in Germany?

What do we need to change before we launch?

Why is Germany underperforming our other markets?

Are we fixing the wrong problem?

Should we keep investing, and where?

Germany Decision ReviewUK homeware brand, preparing Germany

Our view

GO, BUT CHANGE THE LAUNCH PLAN

Our view is that Germany is worth pursuing for this brand, and much of the UK playbook can transfer. The launch plan shouldn't. Opening on Zalando first would hand margin and customer data to a platform before the brand has proven it can convert German customers through its own store.

Why

01Category demand and price positioning hold up against German competitors
02The store converts UK buyers well, but the checkout and returns promise fall short of what German buyers in this category expect
03Product copy reads as translated, which matters in a category where buyers read details
04One regulatory point needs fixing before any paid traffic

What we'd do

Own store first, Zalando later. Fix the store for German buyers, run a controlled acquisition test, and only add a marketplace once German conversion holds.

Indicative preparation

6 to 8 weeks

What we'd do first

  1. Rework checkout and returns for German buyers
  2. Rewrite the top product pages natively
  3. Close the regulatory point
  4. Run a capped German acquisition test
  5. Decide on Zalando with real German data

That's the view you'd take into your next leadership meeting.

Who actually looks at your business

Your team knows your brand. We know Germany.

You don't need us to tell you how to run your international business. You need people inside Germany who can look at what you're doing and tell you what changes here.

And we do all of it with you in English.

Nazim

The commercial view

Nazim

Founder, Axelwin

Nazim looks at the commercial decision: whether your approach makes sense in Germany, where he'd sell, what he'd change and what he'd do next. He brings experience from both the brand side and the marketplace side of German ecommerce.

Felicitas

The legal view

Felicitas

In-house counsel, admitted in Germany and New York

Specialises in cross-border business law, contracts and corporate law. Felicitas flags the German legal and regulatory issues that deserve attention before you launch or scale.

Different perspectives. One recommendation.

We don't hand you separate reports. We bring the commercial, customer, market and legal perspectives together into one recommendation. The people you see here are the people working on your review.

What we'll look at

We follow the problem, not a fixed checklist. Depending on your situation, we'll look at five areas.

Customer

What's stopping a German customer from buying?

Nazim goes through your proposition, store and checkout as a German customer would, and finds the friction an international team may not see.

Market

Does the proposition make sense in Germany?

Nazim challenges the assumptions behind your positioning, category, pricing and market approach.

Channel

Where should we actually sell?

Own store, Amazon, Zalando, OTTO, retail or a combination. Nazim tells you where he'd start and what he'd leave for later.

Legal

What needs fixing before we scale?

Felicitas flags the German ecommerce and regulatory issues that deserve attention.

Execution

What should happen next?

Together, we turn the findings into priorities, sequence, dependencies, timing and an indicative investment range.

What you get

A written recommendation, short enough to read before your next leadership meeting.

1

Our view. What we think your brand should do, in one line.

2

Why. The evidence behind it.

3

The gaps that matter. Only the issues that change the decision.

4

The route. One recommended approach, not five options.

5

The first five moves. What we'd do first, in order.

6

What it takes. Indicative timing, resources and investment.

Then we sit down with you for an hour.

Not a presentation followed by a pitch. We walk you through what we found, tell you where we'd disagree with your current approach and answer the questions your team needs to make the decision.

In English. You'll speak to the people who actually did the work.

We've been on the decision-making side ourselves.

Nazim, on the brand side, before founding Axelwin

The question

How should an international fashion brand build Germany from zero?

What we found

Launching several markets in parallel spread the team and budget too thin.

The call

Germany first, done properly.

What happened

Revenue tripled in year two and doubled again in year three.

6xGerman revenue growth in three years
15 yearsacross ecommerce, brands and marketplaces
DE + NYlegal admission, in house
A note from Nazim

I've been on the other side of this decision.

When I was building Germany for an international brand, the hard part wasn't finding agencies, platforms or people willing to help. It was knowing which decisions were actually right for Germany.

That's why we created this review. Bring us the question your team is discussing. We'll look at it from here in Germany and tell you what we see, what we'd do and what we wouldn't.

The goal is simple: to give you the clarity to make your next decision about Germany with confidence.

If the recommendation is something your team can execute internally, take it and run with it.
